At the end of the Measure Phase, you will usually do a toll-gate review to check that you are ready to move on to the Analyze phase. This will be when the key stakeholders (usually the six sigma black belt, project sponsor, champion and sponsor) check to see whether the project can proceed.
Checklist for measure phase tollgate:
- Thorough process map created
- KPIs for the project identified
- Identified what data to collect
- Chosen the sample size and grouping to represent the sample
- Tested the measuring apparatus that it is accurate
- Collected the data
- First pass analysis completed
- Used the data to calculate the process baseline
- Current sigma level calculated
- Are we still on track to complete on time and on budget?
You may find that you decide from your findings at the measure phase that you want to restart the project at the define stage, potentially choosing a new scope or even a new problem statement. Don’t think of this as a failure; you can use your newfound knowledge to make the project add a lot more value than if you carried ahead with the original plan.
